Phase 3 — Implement
Good plans don't implement themselves.
Most consulting engagements produce a document that sits on a server. The Implement phase makes sure the work actually gets used.
What this is
Hands-on rollout of the systems and processes designed in phase two. We work alongside your team — not at arm's length — to get procedures into operation, train staff, and formally close compliance gaps.
This phase also covers compliance remediation: taking the frameworks built in Design and making them operationally real. Not just a document that exists, but a business that actually operates under it.
Sorted's model is built around delivery, not advice. Implementation is where that shows.
"Most consulting fails not because the advice was wrong, but because implementation never happens."
The gap between a completed SOP and a team that actually uses it is real, and it doesn't close by itself. It closes when someone sits in the business, works with the people, and builds the habits.
What you walk away with
Not just documents on a server. A business that operates differently.
Procedures in use across the team
New ways of working rolled out to the people doing the work — not just handed to a manager and left to trickle down.
Staff trained and confident
Your team understands the new systems and knows how to use them. Not just told about them once and expected to remember.
Compliance gaps formally closed
The frameworks built in Design are now operational. Documented evidence that the gaps have been addressed — not just a plan for addressing them.
Reference materials for ongoing use
Handover documentation and quick-reference guides your team can use when questions come up after implementation is done.
A business that operates differently
Not a business with better documents sitting in a folder. One where the processes are real, the compliance is current, and things work the way they're supposed to.
Change that sticks
Sorted works with the business long enough for new ways of working to become habit. Not a one-day training session and a handover email.
Who this is for
Post-Design businesses
You have the blueprint — the process maps, SOPs, and compliance frameworks are built. Now you need someone to put them into operation, not just hand them over and leave.
Businesses where change doesn't stick
You've tried to introduce new processes before. They worked for a few weeks, then everyone drifted back to the old way. The problem isn't your people — it's how implementation was done.
Owners who can't drive it themselves
You know what needs to happen, but you're too close to the day-to-day to push the change through. You need someone else in the room who isn't the boss — and who knows what they're doing.
Implementation is the beginning, not the end
Phase 4: Support
Systems need maintaining. Businesses change. New tools get added, compliance obligations shift, staff come and go. The Support phase ensures that what was built in implementation keeps working — and keeps improving — as the business evolves.
